Beyond Hormozi - Solving Scale For Agencies In 2027
A framework for closing 5-6-figure deals.
In the world of agency scaling, Alex Hormozi’s $100M Offers framework has become the de facto standard operating model for building service-based offers. And it is no surprise this has occurred. When the book came out, half a decade ago, it fundamentally terraformed the service markets.

Overnight, everyone added a risk reversal to their offer and started promising results in 30 days or less. It worked. Service-based businesses boomed and started seeing more deals close. But, in 2026 the winners are doing something different. The Hormozi model is still built on sound principles, but those only employing the Hormozi value tactics are quickly becoming commoditized in a market that is on a race to the bottom. When every player is employing these strategies, it becomes a constant game of one-upping one the next agency owner. This has led to the rise of something I aptly call "The Suck Dick Offer" (SDO). Everyone has encountered these offers:"We’ll get you 35 qualified sales calls in less than 7 days or I'll give you $10,000 and my first born son for the inconvenience"If you are employing this type offer, you're better off hitting the turnpike.Maybe there you'll earn a modicum of respect from the market.
Enter the 3-Stack Offer Structure:
When I quit my tech job in 2023 and moved on to my friend's couch in LA in pursuit of making it as an agency owner, I found myself face-to-face with a market that had been ravaged by the "Hormozi-ites".Every business I spoke to had a horror story about how an agency overpromised them results and under-delivering. We were officially in the post trust era.And as a result, I was scraping the bottom of the barrel to float expenses.
I took on clients that were a nightmare to work with and paid me scraps. They stopped me from scaling because they took up all the time I should have spent prospecting.I could not hire out fulfillment because of how much they paid me.I was stuck.Something had to change.
“Whenever you find yourself on the side of the majority, it is time to reform.” – Mark Twain, 1904 notebook
That's when it happened. I closed a $15k one-time deal. An international franchise. A system install that would help consolidate their efforts to grow each location in one place. This was a month-long project, but it marked the biggest deal I had closed up to this point. As I was working on the massive project, I quickly began to see all the inefficiencies in their business.
They're sales team was letting tons of business walk out the door. They were not scaling their ad campaigns well. They didn't have email marketing going across all of their locations. At the 15-day check-in meeting, I presented this to their team. Out of good will, really.
But then I had an idea...
I had probably the most compelling offer ever. Based on real internal data.I said I could solve all of their problems and even pitched them on ad services. They all looked at each other and asked me for a statement of work.
2 days later I had closed a 16k/month deal. Suddenly, I had gone from a freelance peon to an agency owner with massive upside. I had a team. I didn't really have to touch things on that account.I realized this was the key I had been looking for...The 3-stack offer structure was born.A framework for closing 5-6 figure deals. One that scales easily no matter your outreach channel. Ads, Automated cold outreach, organic content, etc.
Tier 1: The Trojan Horse Offer (The "Door Kicker")
The Trojan Horse is not a lead magnet. A lead magnet is a PDF that sits in a "to-read" folder. A Trojan Horse is a low-risk, high-reward micro-service that solves an expensive problem fast. The point of this offer is to be highly de-risked. This is the ONLY place I implement a guarantee.
The 5 Elements of a Trojan Horse:
Solves an Expensive Problem: It addresses a specific "Corporate Angst" (e.g., a broken tracking pixel, a leaky email flow, or a specific compliance risk).
Innovative but Familiar ("Novelty Chunking"): It sounds new and exciting but feels safe to say "yes" to.
Quick Feedback Loop: Results are delivered within 7 days.
De-risking elements built into the offer structure itself: Could be something that is scalable based on performance. It naturally reveals a bigger problem that only your Core Offer can fix. (not guarantees, but the offer itself should be de-risked).
Organizationally Sticky: You embed yourself in their businesses. In their CRM, In their Slack, In their Calendar. In the most crucial parts of their workflow.
Typically these offers take the shape of a Limited performance front-end, a system build, an audit or quick fix, etc.
Example: Instead of selling "Full Service Ads," the Trojan Horse is a "72-Hour Ad Account Audit & Leak Detection." It’s a $500 offer that finds $5,000 in wasted spend. Or to sell a one-time Andromeda rescue kit for $4k, then ascend the client into a monthly retainer, which is just you doing the same service every month.

Tier 2: The Core Offer (The "Entrenchment Mechanism")
Once the Trojan Horse is inside, you're in. You have met their criteria for safety and speed. You can see all their inefficiencies. you can ask all the questions you want. IT'S AN INSIDE JOB.Now, you introduce the Core Offer.
Hormozi’s framework excels here, but we add a layer of Market Criteria. Most prospects fail to buy not because the offer is bad, but because it doesn't meet their subconscious "rules" for moving forward.
The Core Offer Components:
• The Process Map: Especially when selling to high-level decision-makers, you must provide a map and a timeline. They need to see the "How" to fuel their "When."
• Removing Limitations: Your Core Offer should solve the "Math Problem" (e.g., "I need 100 leads to get 1 sale"). You don't just give them more leads; you alter the Value of Time by increasing their consumption and conversion rates.
• The "When" Language: Shift the conversation from "If we work together" to "When we implement this process." This creates an expectation in time and moves the brain into a "How" state.
Tier 3: The Premium Offer (The "Upsells")
This is where you destroy the competition. While other agencies are constantly hunting for new clients, you are building a Catalog.
The Premium Offer is not just "more of the same." It is a high-ticket, high-touch transformation that removes the Limitations of the client: Time, Energy, and Identity.
The Premium Strategy:
The Catalog Model: You only pay to acquire the customer once. The Premium tier is part of a 12-month "Relationship Cycle" where you solve the new problems created by the success of your Core Offer.
Identity Work: At the premium level, you aren't selling a service; you are selling a piece of their identity. You help them give themselves permission to be the market leader.
Keep selling them.
What This Changes
Instead of 1 "grand slam offer", you have 3+ Hyper Slam offers, all focused around client expansion. This is the most overlooked thing in the agency space.
Rather than closing $20K on day one, you systematically get there around day 45-60.
When you perfect your Trojan Horse offer, you can scale via ad spend and absolutely dominate other agencies. This is true moat. The longer the time horizon, the more you win. You become a crucial part of the business's winning strategy and even if they try to take things in-house it's more cumbersome than just workngi with you.
Welcome to real scale friends...
